The Expert Stuck in "Survival Mode"

Everything started in 2015 when I read a book that changed my perspective on how we lead our teams. Until that moment, I was an expert database engineer with over a decade of experience. To provide a bit of context, in 2008, there were only four GIS engineers in Greece able to develop online GIS applications, as myself.
However, I was focused purely on technical execution. At that period I was developing my own product with a small team of two developers, but something was missing. I was focused on the technical delivery, instead of the human dynamics.

The Unconscious Revelation

Then I picked up a copy of Simon Sinek’s Leaders Eat Last. Though I am not a typical book consumer, this one resonated deeply, and I committed to reading a page every morning. I began to understand the science of creating a culture of psychological safety and co-creation. I shifted my approach entirely. I stopped managing tasks and started asking questions, allowing my team the safety to experiment, fail, and learn with weekly feedback loops.

We worked to optimize our product over six months. The results were immediate and visible: I was learning faster, the team was happier, and our progress accelerated significantly. I was not tracking formal KPIs or OKRs back then, but the shift was undeniable. Because we were looking forward to meet and create solutions.
Later, when I moved to the Netherlands for my MSc., I was introduced to the Agile mindset and practices while working in a structured Scrum team. I was fascinated by this formal leadership model, mirroring the principles I had already discovered intuitively. As I voiced my ambition to become a team coach, I realized the core principles of my future NAVIGATE framework were already unconsciously embedded in my approach. Reflecting on that journey now, I see the pattern clearly.
